Heat-pump water heater not heating? Here is the order to check

You wake up to a lukewarm shower, walk down to the basement, and the heat-pump water heater looks fine. The display is lit, no alarm, the tank feels warm to the hand. Nothing obviously broke. Nine times out of ten the answer is boring: the fan on top cannot breathe, the room got too cold, or somebody bumped the mode to Vacation. A heat-pump water heater fails softly like that far more often than it dies outright, which is good news, because most of the fixes cost nothing and take ten minutes.

Work down the list, most common first

A heat-pump water heater is a small air conditioner running backwards bolted to a tank, and almost everything that stops it involves either airflow, air temperature, or a mode setting rather than a dead part. Ranked by how often each one turns out to be the actual problem, the causes fall out in a clear order.

That is why the diagnostic order matters so much. Chase the compressor first and you waste an afternoon; check the filter first and you are usually done. Here is the sequence a service tech actually follows, top to bottom.

  1. Check the display and mode

    Read the control panel first. Confirm the mode is Hybrid or Electric, not Vacation, Off, or a heat-pump-only Energy Saver mode that recovers slowly. Note any error code on the screen. Somebody in the house may have changed the mode without saying so, and that alone explains a lot of no-heat calls.

  2. Rinse the air filter

    The fan pulls room air across the evaporator coil to harvest heat. A filter clogged with dust and lint chokes that airflow, so the heat pump barely warms the water while drawing the same power.   4. Confirm the room is warm enough

    Most HPWH compressors lock out below roughly 37 to 45°F and hand off to the resistance elements. In a cold garage in winter, a unit set to heat-pump-only makes almost nothing. Feel the air, and if it is cold either switch to hybrid mode or relocate to a space that stays above about 50°F.

  5. Clear the condensate drain

    The unit pulls moisture out of the air and drains it. When that line backs up, many models throw a leak-detect or condensate fault and shut the heat pump down for safety. Find the drain line, clear the clog, and reset.

  6. Test the resistance elements for continuity

    If it is still cold, ohm the upper and lower resistance elements and the thermistors. An open element or a drifted sensor reads clearly on a multimeter. This is the point where a code, if the display shows one, tells you whether the fault is electrical or in the sealed refrigerant system.

A heat-pump water heater only makes heat inside a fairly narrow envelope of air temperature and air volume. If your install falls outside it, no amount of resetting will help until you fix the room or lean on the backup elements. These are the figures that matter.

Cold room, heat-pump-only, no hot water

In heat-pump-only mode in a cold space, the unit may make no heat at all once the air drops below its lockout point, and the display will still look normal. Switch to Hybrid so the backup resistance elements can cover the cold stretches, then fix the airflow or temperature underneath.

A common surprise with a brand-new unit

Plenty of no-heat complaints are not failures at all. A new heat-pump water heater simply behaves differently from the old tank it replaced, and that catches people off guard in the first week.

Why does my new heat-pump water heater feel less hot than my old tank?

It is almost never broken. A heat pump heats water more slowly than resistance elements, so recovery after a long shower takes longer, and if the unit shipped set to an eco or heat-pump-only mode it leans on that slow recovery by default.
